Problem statement

Fragmented authoring, rented tooling, no single source of truth

Data authoring and media management at Nissan were fragmented, inefficient and heavily reliant on third-party proprietary tools — creating both operational and financial exposure.

01

High costs

  • Over €2 million spent annually on third-party tools for data and media management.
  • Limited governance and little flexibility in return for that spend.
02

Manual and time-consuming operations

  • Data preparation, export, validation and media handling rely on extensive manual effort, causing inefficiency and errors.
  • Non-standardized workflows delay updates for new models, features and media assets, hampering time-to-market.
03

Inconsistent data and media standards

  • Markets use varying data formats and different third-party media tools, producing non-standardized product information and integration challenges.
  • No central repository for media assets: duplication, inefficiency and difficulty keeping brand consistency across regions.
04

Excessive interventions and scalability issues

  • Reliance on manual intervention and third-party systems limits scalability and adaptability for new markets and future requirements.

Business objectives & benefits

What the in-house build had to deliver

Six objectives framed the business case — each one traceable to a measured outcome later in this document.

Cost optimization and centralization

A unified in-house solution for both data and media management replaces multiple third-party tools, reducing costs by ~€1.6 million annually while ensuring centralized governance and control.

Process automation and operational efficiency

Automate data authoring and media management workflows to reduce manual intervention, streamline operations, eliminate duplication and improve productivity across all regions.

Standardization and central repository

A centralized repository for data and media assets ensures consistent standards, formats and accessibility across markets, reducing errors and maintaining brand integrity.

Scalability and market expansion

A flexible, scalable system that supports seamless expansion into new markets, manages growing volumes of data and media assets, and adapts to evolving business needs.

Faster time-to-market and content delivery

Accelerated data and media updates enable quicker product launches and marketing campaigns, with consistency and accuracy across customer-facing platforms.

Improved customer experience and brand consistency

Accurate, high-quality product information and standardized media assets build customer trust, satisfaction and loyalty while maintaining a consistent global brand identity.

Business flow

AS-IS versus TO-BE

Switch between the current and target architecture. The change is structural: authoring moves in-house and media stops living in a separate third-party silo.

Data authored using third-party tools is sent to the Data Validation Tool as JSON. The tool interprets the incoming JSON against business rules that ensure build compatibility. Successfully interpreted JSON is passed to AEM for the Central Marketing Team. Media is handled entirely outside this chain, in a separate third-party DAM.

Select any step in the chain to read what it does. Solid navy marks the in-house PIM scope; dashed outlines mark third-party tooling.

TO-BE process design

Who does what, and where

Two swimlane flows carry the target operating model from authoring through non-prod validation to production publishing. Dashed cells are decision gates.

Technology decisions

Choices and the rationale behind them

Each layer was selected for enterprise scale, with the runner-up recorded so the trade-off stays auditable.

Back-End

Java

  • Scalable, secure and enterprise-grade.
  • Extensive ecosystem and robust multithreading support.
Python — limited robustness for complex, multithreaded tasks.
Front-End

Angular

  • Ideal for large-scale applications and enterprise environments.
  • Two-way data binding and component-based architecture.
React — Angular's opinionated structure, out-of-the-box tooling and enterprise conventions were a stronger fit for the team's existing skills and a globally maintainable codebase.
Database

MongoDB

  • Suitable for semi-structured and unstructured data.
  • JSON-like document support and high scalability.
MySQL / PostgreSQL — better for relational data, less flexible for dynamic schemas.
